International Injection – AD HOC operation

Situation / Request: A ready-to-wear prospect required an ad hoc transport and delivery solution to move products from the production line in Spain to customers in France (B2C) within a maximum of two days.

Solution: I developed a customized solution that involved cross-border linehaul from Spain to a FedEx hub in France, near the border. From there, we used the FedEx network to deliver to all French customers the following day. This approach was a mix of external partners and internal resources. I coordinated the sourcing of full truckload (FTL) carriers capable of loading in Spain and driving directly to the French hub, while accounting for driving restrictions, cut-off times at FedEx stations, and other operational constraints.

The operational aspect of this setup was particularly challenging: I needed to find a hub in France willing to handle a large volume of parcels at short notice for immediate integration into the network. Several meetings were held to persuade the hub teams, and we implemented a Standard Operating Procedure (SOP) to increase ground operations staff at specific times.

Results: We achieved the transit time targets with a 92% on-time delivery rate, meeting customer expectations. Due to the success of this operation, it was repeated twice: first in March 2019, then in September 2019, and finally in March 2020. Over the three operations, we transported approximately 45,000 parcels, generating nearly €290,000 in revenue with a high gross margin
